Marketing spend goes in at one end; booked surveys, matched installers, invoiced leads and a board-ready P&L come out of the other. This is the complete functional register — every capability, grouped into the ten subsystems it splits into, transcribed from the platform's own documentation and numbered as it is there.

The constraint

Installers were won once and then quietly forgotten. Nobody could say who had stopped buying, when they stopped, or why — churn only showed up in the revenue, months late.

What I built

A full lifecycle CRM inside the platform, split into Sales (win the installer) and Client Success (keep, grow and revive them), with the pipeline, the tasks, the logs and the reporting all in one place.

What changed

The installer base became a managed asset rather than a list. Declining engagement is visible before the account goes quiet, and every conversation leaves a record the next person can read.

The constraint

Any question worth asking — is this postcode profitable, is this technology worth the spend, why did last week drop — meant an afternoon in spreadsheets, and an answer nobody could fully trust.

What I built

One funnel from ad spend through to profit, sliceable by week, technology, region, installer and agent, sitting on live data — with the underlying rows exposed so any top-line figure can be traced back to its source.

What changed

Questions that took an afternoon became a tab. Cancellations, unplaced leads and coverage gaps stopped being noise and became a list of things to fix.

  1. Top-level marketing & commercial funnelSpend → leads → cost per lead → bookings → surveys → cancellations → claims → sales → revenue → profit, against the previous period.
  2. Week-on-week performance reportingWhether volume, booking rate, cancellation rate, placement rate and selling price are moving — and which way.

Lead lifecycle & qualification

The constraint

Leads arrived faster than they could be worked, and nobody could say how many were sitting untouched. Qualification depended on whichever agent picked it up and how much research they felt like doing.

What I built

One record per lead carrying everything — contact, property, availability, qualification, rating, buying stage, documents, notes and a full activity log — enriched automatically from EPC data over the API.

What changed

Every lead is accounted for: worked, booked or lost, with a name against each action. The property research that used to be manual now arrives before the agent picks up the phone.

  1. Lead flow trackingHow many leads came in, are being worked, left the workflow, were booked and were lost — a lead is only complete once it's booked or lost.
  2. Survey availability captureThe homeowner's real availability recorded at the point of contact, ready to match against installer slots.
  3. Lead & customer information managementName, phone, email, address, postcode, availability and everything the installer will need, in one record.
  4. Survey details & qualification dataThe detailed qualification collected from the homeowner, so suitability is judged on evidence and fewer surveys are wasted.
  5. Internal lead ratingA quality score, so the strongest opportunities go first to the installers most likely to buy and convert them.
  6. Lead buying-stage trackingWhere the homeowner is in their own decision — so the approach matches how ready they actually are.

Installer marketplace & distribution

The constraint

Choosing who to offer a lead to meant mentally reviewing the installer list. The same lead often went to several installers at once, and once contact details were handed over, control of the lead was gone.

What I built

Matching on coverage, criteria, product, rating and past buying behaviour; a secure portal where installers claim leads themselves; and Twilio proxy numbers so the homeowner is reachable without their number being released.

What changed

Distribution stopped depending on who remembered which installer covers where. And because every proxy call is recorded and attributed, "who contacted this customer" is a fact, not an argument.

Telesales floor & AI call QA

The constraint

Quality assurance meant a manager listening to recordings. Realistically that's a handful of calls a week out of hundreds — so coaching was based on a sample too small to be fair, and commission was calculated by hand.

What I built

Every call recorded, transcribed and scored by AI against the actual sales and qualification SOP — what was missed, which required questions went unasked, what to do differently — plus tiered commission calculated automatically off verified survey outcomes.

What changed

Nobody reviews recordings by hand any more. Coverage went from a sample to all of it, coaching lands the same day, and agents read their own reviews and self-train between calls.

Comms & platform infrastructure

The constraint

Installer conversations lived on personal WhatsApp. Confirmations and updates were typed by hand. Nothing that happened in a message ever reached the record it belonged to.

What I built

WhatsApp and email APIs wired through the platform — automated where it's routine, a chat widget where it's a conversation — behind a notification spine and per-user authenticated access.

What changed

Communication became part of the record instead of running alongside it, and the routine messages send themselves. Every action is attached to an identifiable user.

Survey booking & route-aware scheduling

The constraint

An empty slot in a calendar was treated as an available slot. It isn't — if the previous survey is 50 miles away, the installer is still driving, and the appointment fails.

What I built

Booking, allocation, moves, reschedules and reallocation in one flow — with Mapbox distance and travel time between consecutive appointments deciding the earliest slot that's genuinely achievable.

What changed

Scheduling stopped being guesswork. Lateness and travel-driven reschedules became a solved problem rather than a recurring one, and retainer campaigns are planned on real journeys.

  1. Survey booking & allocationView slots, book, allocate to an installer, move, reschedule, cancel and reallocate — the whole booking process end to end.
  2. Retainer client campaign managementInstallers on a monthly retainer for managed lead generation, with their appointments, availability, spacing and outcomes tracked separately but connected to everything else.

The constraint

Staffing was planned against a rough sense of how busy next week would be, and holidays surfaced as a surprise on the day. Performance was something people heard about in a meeting, later.

What I built

A rota with hours, holidays and approved time off, read against expected lead volume — plus weekly scorecards placed where the whole floor can see them.

What changed

Under-staffed weeks get spotted in advance instead of at 9am on Monday, and the team sees where it stands without waiting for a report.

The constraint

Setting up a won installer meant chasing details across email and WhatsApp, then typing company details, users, coverage areas and buying criteria into the platform by hand — slowly, and with mistakes.

What I built

One secure onboarding form. What the installer submits creates and configures their account directly, and notifies whoever needs to act next.

What changed

The data-entry job stopped existing. New installers go live sooner, with fewer setup errors, and nothing sits in an inbox unnoticed.

The constraint

Knowing what needed doing meant knowing where to look. Work that nobody thought to search for — an unclaimed lead, an unconfirmed survey outcome, a quiet account — simply didn't get done.

What I built

Three prioritised queues that categorise outstanding work automatically: operational actions, installer accounts needing intervention, and booked leads still waiting to be placed.

What changed

The platform states the day's work instead of hiding it in records. Booked leads stop being forgotten, and Client Success spends its time on the accounts where it matters.

  1. Central action centreUnclaimed leads, appointments to reschedule, survey outcomes to confirm, new leads to review, leads ready to publish — categorised and prioritised.
  2. Installer attention centreAccounts that have gone quiet, reduced purchasing, missed a catch-up, raised an unresolved concern, or look like churn risk.

That's the register. The point is the pattern.

None of this was built to be impressive. Each subsystem started as a constraint someone could name — a job that took too long, a number nobody trusted, a customer nobody called back — and AI got pointed at it until it stopped being the thing holding the business up. That's the method, and it transfers.
